The Gap Behind a Ferrule, and What Gets Into It

There are two honest ways to finish a ferrule so it sits flush with the hosel, and a third dishonest one. This note is about the two honest ones, with a brief unkind word about the third at the end.
Fit a ferrule that is deliberately larger in outside diameter than the hosel it sits on. Seat it, glue the club, cure it, and then reduce the ferrule to match the hosel by turning it — running the club against a cutting edge or abrasive while rotating it, taking material off evenly around the circumference until the transition disappears under a fingernail.
This is slower. It requires the club to be rotated true, and it requires the builder to stop at the right moment, which is a skill rather than a setting. Done badly you can turn a flat on one side or cut into the hosel itself.
Done properly, the result is a ferrule whose outside surface was shaped after it was seated, which means it matches this hosel on this club rather than matching a nominal dimension in a catalogue.
Buy the ferrule already made to the correct inside and outside diameters for the shaft tip and hosel combination in question, push it on, and glue up. No turning, no dust, no skill required beyond ordering the right part number.
This is faster and, when the specified dimensions genuinely match the components, it produces a fine joint. Large-volume assembly operations run this way for obvious reasons.
The catch is that hosel outside diameters are not as standardised as the catalogue implies. Two heads from the same manufacturer in the same model year can differ by a couple of thousandths, and a pre-bored ferrule matched to the nominal figure will sit very slightly proud or very slightly small on one of them.
Here is the part that matters, drawn from clubs that come back to this bench years after somebody else built them.
The turned one wears out. The pre-bored one, when it is wrong, was already wrong on day one and simply had not shown you yet.
We keep eighteen ferrule profiles on the rack, sorted by bore diameter and taper, and we turn almost all of them on the bench after seating. It adds a few minutes per club and it means the finish matches the actual hosel in front of us rather than a nominal figure.
The exception is adjustable wood adapters, where the adapter and ferrule are designed as one system and turning is neither necessary nor appropriate. Those get the manufacturer's part, seated properly, and left alone.
We also measure hosel outside diameter before selecting the ferrule rather than after. It takes ten seconds with a caliper and it eliminates the entire category of problems described above.
Push an approximately correct ferrule on without seating it against the hosel, glue the club, then sand the ferrule against a belt until it visually blends. The club looks finished. Underneath, there is a gap between the ferrule's underside and the top of the hosel that no amount of surface work will close.
You can identify it: run a nail across the joint and it feels smooth, but hold the club up to a light and there is a dark line, or the ferrule rotates under thumb pressure. If both are true, it was never seated.
This is not rare. It is what you get when assembly is paid by the club and the person doing it has forty to finish today. It is also, in fairness, mostly harmless in a dry climate on a club that gets replaced every three years. In this town, on a wedge, it is a countdown.
Not urgently, and not enough to pull apart a club that is working. But if you are having a set rebuilt or reshafted anyway, it costs nothing extra to ask how the ferrules will be finished, and the answer tells you a fair amount about the shop.
